We have filled out our V/TO® completely, but we struggle to use it when making painful strategic trade-offs like cutting a product line or letting go of a senior leader who does not fit our culture. How do we use the V/TO® as a ruthless filter for hard business decisions rather than just a strategic summary?
A V/TO is not a set of goals, it is a decision-making framework. If you are struggling to make hard choices, it means you are treating the document as a static plan rather than a filter. To change this, you must bring the V/TO into every single strategic discussion and use it to eliminate options that do not fit.
When debating whether to cut a product line, look at your Core Focus and your Target Market. If the product line falls outside your Core Focus or serves a different audience, the V/TO has already made the decision for you. You must have the discipline to say no to opportunities that do not align, even if they are profitable in the short term.
The same rule applies to people. When you are hesitant to let go of a high-performing senior leader who violates your Core Values, open the V/TO. Review your Core Values as a team. If you keep that person, you are telling your entire company that your core values are just decorative words on a wall.
To make this practical, start every quarterly session by reading your V/TO out loud. When an issue is brought to the table during IDS, ask your team how the proposed solutions align with your 3-Year Picture and your 10-Year Target. If a solution takes you off course, discard it. By forcing every major decision through the filter of your V/TO, you eliminate subjective debates and run your business with total clarity and conviction.
