How should managers use the EOS Quarterly Conversation and the 5-5-5 framework to correct underperformance before it requires formal disciplinary action or firing?
Traditional annual performance reviews are corporate relics. They take hours to complete, generate defensive arguments, and surface issues ten months after the damage occurred. The EOS Quarterly Conversation is designed to eliminate surprises through simple, frequent, informal communication.
The foundation of the Quarterly Conversation is the 5-5-5 structure. It is a scheduled, face-to-face sixty-minute meeting between a manager and their direct report, held away from daily distractions.
The meeting focuses on three distinct components:
- Core Values: Review how the employee is living the company Core Values based on the People Analyzer (+, +/-, or -).
- Roles: Review the five specific roles on the Accountability Chart assigned to that employee's seat, evaluating whether they truly Get it, Want it, and have the Capacity to do it (GWC).
- Rocks: Check progress on quarterly priorities and clear away road blocks.
The magic of the 5-5-5 is that it works in both directions. The manager evaluates the employee, and the employee gives direct feedback on what is working and what is not working with their manager. It is not an HR documentation exercise. It is a candid conversation about alignment.
If an employee is missing Core Values or slipping on their five roles, this meeting gives them clear, actionable clarity immediately. You do not wait for an annual review to inform someone they are failing their seat. If performance does not improve after two consecutive Quarterly Conversations, the final separation is never a shock. Both parties already know the seat is a mismatch.
