We are rolling out the People Analyzer during our implementation, but we have a legacy employee who helped us build the business who clearly does not share our Core Values anymore. How do we use the tool to make a clean decision without destroying company morale?
Dealing with a legacy employee who no longer fits your culture is one of the hardest challenges you will face during your EOS implementation. This is especially true if you are preparing the business for a future exit, where cultural alignment is critical for organizational stability.
You must use the People Analyzer to remove the emotion from this decision. Rate the individual objectively against your Core Values. If they fall below your established bar, you must address the gap immediately.
Do not make excuses for their behavior because of their history with the company. Allowing a legacy employee to violate your Core Values sends a message to the rest of the organization that your standards are optional. This will quickly destroy the credibility of your entire EOS rollout.
Once the gap is identified, have a direct conversation. Use the three strike rule. Clearly explain where they are falling short, define what success looks like, and give them thirty days to correct the behavior.
If they do not improve after thirty days, you must transition them out of the business. Do it with respect and gratitude for their past contributions, but do not compromise on your standards. A clean exit requires a healthy, aligned team.
