When you automate manual data entry and free up ten hours of administrative capacity each week, you must proactively manage that newly created time. This is where you use the GWC framework to evaluate how to reposition your team member. First, look at your Accountability Chart and identify the high-value seats that need additional support. Perhaps your account managers need help with client follow-up, or your operations manager needs assistance tracking weekly metrics. Next, evaluate your administrative assistant against this new set of responsibilities using GWC. Do they truly get the new role, or are they only comfortable with repetitive data entry? Do they want to take on more client-facing or analytical work, or does that cause them conative stress? Finally, do they have the capacity, meaning the skills, emotional intelligence, and mental energy, to succeed in this more dynamic seat? If they pass the GWC test, document their new responsibilities and set clear expectations. If they do not fit the new seat, you must find a different area of the business where their talents align, or make the hard decision to replace them.
