To safely integrate AI into your operations, you must strictly follow the EOS® twenty-eighty rule: document the twenty percent of the steps that yield eighty percent of the results. Start by having your seat owners record a short video or voice memo explaining their actual, daily workflow for a specific core process.

Feed this raw, real-world data into an AI tool and prompt it to draft a clean, high-level checklist based strictly on that recording. Do not ask the AI to invent steps or add industry best practices; keep it grounded in your actual operations.

Once the draft is generated, the seat owner must review and simplify it. It should be easy to read and fit on a single page. The true test of any process is whether it is Followed by All. By using AI only as a transcription and formatting assistant rather than a primary author, you ensure the documentation remains authentic to your business, making it far easier to train, measure, and manage your team.
