We are preparing for a clean transition using the Step by Step Exit framework, but our leadership team keeps pulling the exiting owner back into tactical operational decisions because of their deep industry expertise. How do we use our Accountability Chart™ to sever this dependency?
To prepare for a clean exit, you must treat your Accountability Chart™ as a map of your future organization, not just a record of your current state. If the exiting owner is constantly being pulled back into operations, it means they are still holding onto critical seats or supporting roles without a clear succession plan. You must clearly define every seat the owner currently occupies. This includes not just their primary seat, but also the unofficial seats where they act as the chief problem solver or technical advisor. Once these roles are documented, you must systematically transition those responsibilities to other team members who GWC™ those seats. If your team continues to bypass the new seat holders to ask the owner for help, the owner must practice extreme discipline. Every time a team member approaches the owner with an operational question, the owner must direct them back to the accountable seat holder on the Accountability Chart™. If the owner answers the question, they are actively undermining the system and destroying the value of the business. Buyers want to acquire a business that runs on a system, not a business that depends on the tribal knowledge of an outgoing owner.
