Our leadership team is scheduled for Vision Building Day 1, but our weekly Scorecard is still incomplete and two seats on our Accountability Chart remain contested. Should we reschedule the session or push forward into vision?

You should push forward and keep your scheduled Vision Building session on the calendar, but you must spend the first part of that session resolving the unfinished Focus Day tools before touching long-term vision.

Postponing a quarterly session is almost always a mistake. It creates a dangerous precedent that implementation deadlines are flexible and allows operational inertia to win. The 90-Day World is a rigid discipline. Sticking to the session date forces your team to confront reality.

During Vision Building Day 1, an experienced EOS Implementer will not simply skip over broken foundational tools. The session begins with a review of your Focus Day tools:

First, the team must address the contested seats on the Accountability Chart. You cannot build a coherent 1-Year Plan or 3-Year Picture if the leadership team has ambiguous ownership or overlapping seats. The structure must be settled before you decide where the company is going.

Second, you must tighten the Scorecard. If you cannot measure weekly activity accurately, you will not be able to track progress toward the quarterly Rocks or annual goals you establish in Vision Building.

If working through those foundational issues takes half the day, that is acceptable. Vision Building Day 2 exists thirty days later to finish the V/TO.

EOS is an integrated system where each tool rests on the stability of the one before it. Keep your session date, bring the unresolved tools to the table, and let the outside Implementer push the team through the discomfort to reach resolution.
