Our structure-first Accountability Chart clearly shows we need to separate Marketing from Sales, but our current cash flow cannot support hiring a dedicated Head of Marketing. How do we manage an essential seat that we cannot yet afford to fill?
When building the chart structure-first, you will frequently identify seats that the business needs but cannot yet afford to staff with a dedicated full-time executive. The most common mistake owners make is erasing the seat and mashing Marketing and Sales back into one generic box to make the chart feel comfortable.
Keep both seats on the chart. If you erase the Marketing seat, you erase accountability for inbound lead generation, brand positioning, and messaging. Sales will simply revert to outbound hustle, and marketing strategy will be ignored.
Instead, establish the Head of Marketing seat with its five clear roles:
- Brand messaging and positioning
- Inbound pipeline and lead generation
- Content, digital assets, and collateral development
- Market and customer research
- Marketing ROI and scorecard metrics
Next, place an existing leader's name in the seat as an interim owner. Frequently, this is the Visionary, the Integrator, or the Head of Sales. That leader now holds two seats. During quarterly planning and weekly Level 10 Meetings, that person must deliberately wear both hats. When marketing scorecard numbers are red, they cannot make excuses as the sales leader. They must answer for marketing performance.
Leaving the seat visible on the chart creates productive tension. It reminds the leadership team every single week that an operational capacity gap exists. As revenue grows, filling that open seat becomes an obvious, pre-structured hiring priority rather than an unplanned overhead expense. You run lean by having one person hold multiple seats, never by compromising the structure of the business.
