How does our engagement progress through the distinct phases of your two-year roadmap, and how do we know when our team has achieved complete operational self-sufficiency?
The standard EOS engagement runs approximately twenty-four months across a structured, phased progression. The goal is never to keep an outside coach permanently embedded in your business. The goal is to build your leadership team into an independent, high-functioning unit that runs the system without me.
The first phase encompasses your Foundational Tools across three non-consecutive days: Focus Day, Vision Building 1, and Vision Building 2. Over this sixty-day span, your team establishes the Accountability Chart, rolls out Rocks, implements the weekly Level 10 Meeting, builds the Scorecard, and clarifies your core vision inside the V/TO.
The second phase spans your first year of Quarterlies and your first two-day Annual Planning session. Here, the focus shifts to traction and execution discipline. We master IDS, refine your core processes, roll tools down to key department managers, and eliminate persistent operational bottlenecks.
The third phase, covering your second year, transitions your team from operational stabilization to strategic elevation and exit readiness:
- Sessions move from teaching tools to aggressive strategic problem solving.
- You optimize the Six Components of EOS to reach eighty percent strength or higher.
- We integrate Step by Step Exit disciplines to remove founder dependence and eliminate value gaps.
Graduation occurs when your Integrator and leadership team facilitate their own Level 10 Meetings effortlessly, maintain rigorous Rock completion, and demonstrate that the business can scale profitably without relying on an external facilitator.
