We have two co-founders who both want to be the Visionary, leading to split directions and a completely confused leadership team. How do we resolve this dual-visionary structure on our Accountability Chart before we start our exit prep?

A company with two Visionaries is a ship with two captains. It will inevitably run aground. As you prepare your operations for scaling and an eventual exit, this split leadership creates massive confusion for your Integrator and your department heads, who are constantly receiving conflicting directives.

Under the EOS framework, you can only have one Visionary on your Accountability Chart. The Visionary seat is characterized by big ideas, key relationships, and long-range strategy. Having two people in this seat destroys accountability.

You and your co-founder must sit down and have an honest, unsentimental conversation about who is best suited for this role. Look at your natural strengths. You can use tools like the CliftonStrengths assessment to identify who has the strategic and visionary talent themes, and who might actually be better suited for a different seat.

Once you decide who occupies the Visionary seat, the other co-founder must transition to a different role that fits their GWC, such as heading up strategic acquisitions or lead product development. If neither is willing to step aside, you will struggle to scale and your exit valuation will suffer. A sophisticated buyer wants to see a clean, single point of leadership, not a power struggle at the top of the organization.
