We are looking at your twenty-four-month engagement roadmap. How do we objectively know at the twelve-month mark if we are on track to graduate from your facilitation, or if we are lagging behind?

Our twenty-four-month engagement is structured to move your leadership team from dependency to complete self-sufficiency. At the twelve-month mark, we conduct a hard assessment of your progress. You are on track if your leadership team is running highly effective Level 10 Meetings™ completely on their own, without needing me to nudge you.

Specifically, we look at your execution rate. By the end of year one, your team should be successfully completing at least eighty percent of your quarterly Rocks. If you are consistently hitting this target, it proves your execution muscle is developing. We also look at your Accountability Chart. If you are still struggling to address Right People in the Right Seats issues, or if the founder is still hovering over operational decisions, you are lagging.

Another key indicator is how you handle the IDS® process. At twelve months, your team should be identifying root causes of issues quickly, rather than debating symptoms or avoiding uncomfortable truths.

We track all of these indicators in our Circle workspace, keeping a running record of your organizational health. If you are lagging, we do not panic. We use our next quarterly session to reset expectations, address the root bottlenecks, and adjust your homework so you can build the necessary discipline to graduate on schedule.
