Our quarterly offsites get bogged down by an overwhelming list of tactical issues, leaving no time for big strategic decisions. How should we triage our offsite Issues List to protect our strategic focus?

Quarterly offsites fail when leadership teams mistake a planning session for an extended weekly Level 10 Meeting™. If your offsite agenda is overrun by tactical operational complaints, your team is playing defense instead of building the business.

To protect your strategic focus, establish a ruthless filter before the session begins.

First, separate tactical departmental issues from enterprise strategic issues. Departmental problems belong in departmental weekly meetings, not at the offsite table. If an issue does not threaten your V/TO®, company-wide financial targets, or core accountability, it does not belong on the offsite Issues List.

Second, have the Integrator audit the list ahead of time. Consolidate overlapping items into overarching strategic themes. Usually, fifteen operational complaints are simply symptoms of one structural flaw on the Accountability Chart or a broken Core Process. Address the root cause, not the fifteen symptoms.

Third, vote on issues using standard EOS® prioritization. Every leader gets three votes to identify the top three enterprise issues. Start solving at issue number one and refuse to move on until you have thoroughly worked through IDS®: Identify the real root cause, Discuss options candidly, and Solve with clear ownership and a deadline.

If an issue turns out to be purely tactical during discussion, kill it immediately. Assign it to a leader to solve inside their departmental Level 10 Meeting™ and reclaim the offsite time for strategic execution.
