When our distributed leadership team flies in for quarterly sessions, how should we structure the travel days, team dinners, and pre-session work to get the most out of our time together?
Bringing a distributed executive team into a single room every ninety days requires tight operational logistics. If executives fly in the morning of the session or try to catch red-eye flights immediately afterward, the quality of your strategic decisions drops dramatically.
Require all leadership team members to arrive the afternoon before the session day. Booking flights that land by 4:00 PM ensures travel delays do not derail an 8:30 AM start. Host a team dinner the night before the session. Use this dinner purely for human connection, personal updates, and informal catch-ups. Explicitly ban operational debate, company politics, and early tactical arguing over session topics at the dinner table. Burning strategic energy over cocktails produces exhausted, irritable executives the next morning.
The pre-session work must be finalized forty-eight hours prior to arrival. Your Integrator should lock down your Rock status, Scorecard numbers, and open Issues List in advance. Walking into the session room with incomplete numbers wastes the first two hours on basic data collection.
On the session day, start promptly at 8:30 AM and wrap by 5:00 PM. Do not schedule return flights before 7:00 PM. If leaders are watching the clock to catch a flight, they rush through the Conclude step and compromise the cascading messages your business needs. If team members must stay an extra night, use that evening for relaxation, not work. Treat the session room as high-intensity strategic performance.
