We are running our annual planning sessions, but we struggle to translate our high-level annual goals into bite-sized, actionable quarterly Rocks that our team can actually execute. How do we bridge this gap?

The gap between annual goals and quarterly execution is where many strategic plans fall apart. To bridge this gap, your leadership team must master the art of breaking down big, complex initiatives into bite-sized, quarterly Rocks.

Start by looking at your one-year plan on your V/TO®. Take each of your annual goals and ask: what is the single most critical milestone we must hit in the next ninety days to ensure we are on track to achieve this goal? That milestone is your quarterly Rock.

Do not try to solve the entire annual goal in one quarter. For example, if your annual goal is to transition fifty percent of your operations to automated systems, your Rock for the first quarter should not be to automate everything. Instead, your first-quarter Rock should be to audit your current workflows and identify the top three high-leverage processes for automation.

Each Rock must have a clear, measurable definition of done. If the goal is vague, execution will stall. Finally, assign sole ownership to one seat on your Accountability Chart. That owner is responsible for driving the execution of that specific milestone, keeping the traction alive quarter by quarter until the annual goal is reached.
