I am a Visionary looking to exit in a few years, but I still own several seats on our Accountability Chart, which is holding back our operational scale. How do we systematically offload these seats to our team?

For a founder planning a clean exit, holding onto operational seats on the Accountability Chart™ is the fastest way to destroy the enterprise value of your business. Buyers want to purchase an independent cash-flowing asset, not a company that relies on your daily involvement to survive.

To systematically transition out of your operational seats, you must use the GWC™ tool. Start by looking at your current seats on the Accountability Chart™. For each seat you want to hand off, you must find a leadership team member who gets it, wants it, and has the capacity to do it.

This transition must be phased rather than done all at once. Select one seat to offload first, such as Sales or Operations. Work with your Integrator to transition the responsibilities over a ninety-day period. During this time, the new seat owner must take over the weekly Scorecard metrics and lead the corresponding sections of your Level 10 Meeting™ sessions.

Your job during this transition is to act as a mentor, not a decision-maker. If a team member brings a decision to your desk, you must redirect them to the new seat owner. Once the first seat is successfully transitioned, move to the next. This process proves to potential buyers that your business can run seamlessly without you.
