As we prepare for our exit, we are struggling to systematically transition the owner-retained tasks and tribal knowledge that have lived in our CEO's head for twenty years. How do we track and execute this massive knowledge transfer within our weekly Level 10 Meeting?
Documenting and transferring thirty years of tribal knowledge is one of the most difficult phases of preparing for a clean exit. If you try to tackle this all at once, your weekly Level 10 Meeting™ will become overwhelmed, and your daily operations will stall. To execute this successfully, you must use the Tribal Knowledge discipline from the Step by Step Exit model. First, do not try to dump everything onto the Issues List at once. Instead, identify the top three most critical processes or relationships that are currently owner-retained and turn them into quarterly Rocks for the leadership team. Once those Rocks are set, use the weekly Level 10 Meeting™ to track their progress. Every week during the Rock review, the owner must report whether the transfer is on track or off track. If it is off track, it immediately drops to the Issues List to be solved. During the IDS® portion of the meeting, focus on breaking down these massive transferability tasks into small, bite-sized weekly To-Dos. For example, instead of creating a To-Do that says: Document the client onboarding process, create a To-Do that says: Record a five-minute screen-share video of the next client onboarding setup and upload it to the shared drive. By breaking the transfer down into weekly, bite-sized tasks, you make steady progress without overwhelming your team. This systematic approach ensures that by the time you sit down with a buyer, your business is fully independent of the owner, maximizing your company's valuation and securing a clean exit.
