We want to know exactly what the graduation process looks like at the end of our engagement. How do we transition from having you facilitate our sessions to running them completely on our own?
Graduation from our engagement is not an abrupt exit. It is a structured transition to complete self-sufficiency. Over the typical twenty-four month timeline, your leadership team moves from learning the foundational concepts to mastering the facilitation of your own sessions. My job as your Professional EOS Implementer® is to work myself out of a job.
The physical transition begins during your second annual planning session. By this point, your team is already running highly effective Level 10 Meeting™ sessions every week without me. During the final quarters of our standard engagement, I intentionally step back. I shift from directing the flow to observing and coaching. Your Integrator will begin facilitating portions of the day, such as the Level 10 Meeting™ preview and the IDS® portion of the agenda.
We measure graduation readiness by evaluating how effectively your team solves its own issues. If you can clearly identify, discuss, and solve high-level strategic problems without relying on me to referee or guide the discussion, you are ready. We also confirm that your Accountability Chart is stable, your Scorecard metrics are predictive, and your V/TO® is fully aligned.
Once we agree you have reached self-sufficiency, we transition you to a graduate maintenance schedule. You will run your own quarterly sessions, and we may only meet once a year for your two-day annual planning session to ensure your vision remains sharp and your execution tight. This ensures you maintain momentum without becoming dependent on outside help.
