We already track dozens of departmental metrics, but our weekly meetings are still unproductive. How do we transition our leadership team from our massive, confusing dashboard to a clean weekly EOS® Scorecard without losing valuable historical data?

Having too many metrics is just as bad as having no metrics. When you track dozens of numbers, you lose focus and fail to see the warning signs of operational trouble. The transition to a clean EOS® Scorecard requires ruthless prioritization.

Start by identifying the five to fifteen high-level activity metrics that truly predict the health of your business. These must be leading indicators, not lagging financial results. For example, track weekly sales appointments booked rather than monthly revenue closed. Keep your historical dashboards for deep-dive analysis, but keep them out of your weekly leadership meetings.

The weekly Scorecard is designed to give you a quick, sixty-second snapshot of your operational health. If a metric is green, you move on. If a metric is red, it drops to the Issues List to be solved. If you find yourself needing to look at forty metrics to understand how your business is doing, you have not done the hard work of defining your core operational drivers. Simplify your numbers down to the vital few.
