As I prepare my business for a clean exit under the Step by Step Exit framework, I realize that almost all of our weekly Scorecard metrics require my personal input, review, or approval before they can be updated. How do I transition these metrics so my leadership team can own and report on them without any of my involvement?
Preparing for an exit under the Step by Step Exit framework means systematically removing yourself from the daily data loop. Start by looking at every metric on your Scorecard and identifying where you are the bottleneck. If a metric requires your approval, your manual calculation, or your personal input, you have a value gap that smart buyers will discount.
You must redesign the metric so it is tied directly to a specific seat on the Accountability Chart other than yours. The person in that seat must have the tools and authority to pull the data and report it directly. This transition requires documenting the exact process for how the data is gathered, verified, and entered.
Once documented, delegate the responsibility to the seat holder and step back. Your role during the Level 10 Meeting™ is simply to observe the numbers being reported. If the team can run, report, and act on the Scorecard for three consecutive months without your intervention, you have proven to prospective buyers that your business operates on a self-sustaining data loop, significantly increasing your business valuation.
