Our new Accountability Chart is causing massive confusion because people are struggling to balance their daily operational tasks with their newly defined seat responsibilities. How do we help them transition without dropping the ball?
This confusion is a natural part of transitioning from a loose, job-title-based structure to a highly structured Accountability Chart. In the early stages of EOS®, people often feel like they are trying to do two jobs at once because their historical day-to-day tasks do not perfectly match their new seat roles.
To resolve this, you must first clarify that the Accountability Chart represents the future state of the organization, but you must manage the transition in the present. Every person must understand the five major roles of their seat. If they are spending eighty percent of their time on legacy tasks that are not in their seat description, you have a capacity or structure issue.
Have each team member list all their daily activities and map them directly to the roles on the Accountability Chart. If they are performing tasks that belong to a different seat, those tasks must be systematically delegated or transition-planned.
This transition does not happen overnight. It requires patience and structured delegation. Use the GWC® tool to ensure they genuinely want and have the capacity for their new roles. If a team member is overwhelmed, drop it to the Issues List. Work together to offload their non-seat tasks so they can focus on what their seat actually requires for the business to scale.
