We have an early employee who is 100 percent Right Person based on our core values, but the business has outgrown their ability to run our Customer Success department. How do we transition them into a Right Seat on the Accountability Chart without humiliating them or losing them?

This is the classic Right Person, Wrong Seat dilemma. It is one of the most painful conversations an owner faces, but delaying it is an act of organizational cruelty. Keeping someone in a leadership seat they cannot handle demoralizes their direct reports, frustrates customers, and crushes the individual under constant anxiety.

The conversation must separate the individual's value as a person from the operational demands of the seat. Meet with them privately. Reiterate their strong alignment with your core values and their indispensable role in building the business to its current level. Be direct about reality: the company's growth has expanded the Customer Success leadership seat beyond their current capacity, and the department requires a different profile to scale.

Do not invent a fake vanity title to soften the blow. Instead, look at the Accountability Chart for an individual contributor or specialized seat where their deep institutional knowledge and client relationships can deliver massive value without LMA accountabilities. This might be a Strategic Client Advocate or Key Accounts Specialist seat.

Offer the seat with dignity, clear accountabilities, and realistic expectations. Give them a few days to process the transition. If their ego cannot accept stepping out of leadership, accept their departure gracefully. Lowering organizational standards to preserve someone's feelings harms everyone.
