Our operations manager is a fantastic cultural fit but has hit their ceiling and cannot manage our growing team or new automated systems. How do we transition them into a non-management role where they can still add value without destroying their morale?
When a loyal leader hits their ceiling, you must handle the transition with absolute clarity and deep respect. Keeping them in a seat they cannot run will frustrate them, burn out their team, and stall your exit readiness. To resolve this, you must separate the person from the seat. Use the People Analyzer™ to confirm they still align with your Core Values. If they do, your goal is to find a seat where they actually GWC™. This means they must Get It, Want It, and have the Capacity to do it. You need to redesign your Accountability Chart to create a specialist, non management seat that leverages their unique institutional knowledge and technical skills without the burden of leading people. When you have this conversation, be direct and compassionate. Acknowledge their massive contribution to the business, explain that the management demands of the seat have outgrown their current capacity, and present the new specialist seat as an opportunity for them to thrive. If they accept, you preserve a valuable cultural asset. If their ego prevents them from accepting a non leadership role, you must respectfully transition them out of the company. Protecting your company's growth must always take priority over personal comfort.
