I want to step out of the day-to-day operations and enter the Owner's Box, but my weekly Level 10 Meetings keep dragging me back into solving minor tactical fires. How do I transition my seat in the meeting without letting the business collapse?
To successfully step into the Owner's Box and prepare your business for a clean exit, you must stop acting as the primary problem-solver in your weekly Level 10 Meetings. If your leadership team still relies on you to handle tactical operational issues, you have not built a self-sustaining business, and buyers will see this dependency as a massive risk. You must transition your seat in the meeting systematically. First, ensure that your Accountability Chart is clear and that you have a capable Integrator running the day-to-day operations. The Integrator must facilitate the meeting, manage the clock, and drive the team to solve issues during IDS. Your role during the meeting should shift from decision-maker to strategic advisor. To make this transition real, practice intentional silence. When an issue is raised, do not be the first to speak. Force your department heads to discuss and solve the problem themselves. If they look to you for approval, point them back to the Accountability Chart and ask them what they recommend. Once your team demonstrates they can consistently run high-scoring Level 10 Meetings without your active intervention, you can step out of the weekly meeting entirely, leaving you free to focus on strategic growth and exit positioning.
