I am the owner, and I currently sit in a specialized Key Client Relations seat because our top five customers will only deal with me. How do we transition this seat on our Accountability Chart so a buyer does not see me as a single point of failure?
If your top clients only want to deal with you, your business has significant key-person risk, which will severely damage your exit valuation. To fix this, you must systematically transition the relationships and the seat on your Accountability Chart to another leader. Start by creating a dedicated Account Management or Client Success seat on your chart with clear, documented processes for client communication. Assign a capable team member who GWCs™ this seat. Next, begin a structured handoff process over a period of three to six months. Introduce this new account manager to your top clients as the primary point of contact for all daily operations, while you step back into a supporting role. During client meetings, let your manager run the agenda while you sit in as an observer. This shows the client that your team member has the authority and competence to handle their account. Gradually reduce your attendance at these meetings until the transition is complete. By representing this transition clearly on your Accountability Chart, you prove to prospective buyers that your customer relationships are institutionalized within your business systems, rather than tied to your personal identity.
