We have officially designated our new Integrator on the Accountability Chart, but our departmental managers still instinctively run to the Visionary for final approvals on daily operational decisions. How do we break this communication habit immediately without undermining the authority of either seat?
This is a classic point of failure in entrepreneurial businesses. If your departmental managers are still bypassing your Integrator to get answers from the Visionary, your Accountability Chart is just a piece of paper. To build a highly valuable company that can run without its owner, this habit must be broken immediately.
The solution requires absolute discipline from both the Visionary and the Integrator. The Visionary must completely stop answering operational questions. When a manager comes to the Visionary for an approval, the Visionary must say, that is an operational decision and it belongs to the Integrator, then walk away. If the Visionary continues to give opinions or make decisions, they are undermining the Integrator and confusing the entire team.
At the same time, the Integrator must step fully into their seat. They must own the day-to-day operations and be the final decision-maker. To ensure alignment, the Visionary and Integrator must run their weekly Same Page Meeting™. This keeps them completely aligned behind closed doors, so that they never present a divided front to the leadership team.
By forcing managers to work through the Integrator, you build a structured, professional communication flow. It proves to your team, and eventually to potential buyers, that the company has a strong operational leader who can run the business successfully without the founder's daily involvement.
