I have a loyal department head who has been with me for ten years and is a great core value fit, but we are scaling fast and they are clearly overwhelmed by the increased complexity of their seat. How do I transition them to a smaller role without them quitting or poisoning the company culture?

This is one of the hardest challenges a business owner faces, but you must prioritize the health of the organization. As you scale and prepare for an eventual exit, the seats on your Accountability Chart must grow. Sometimes, the business outgrows the capacity of the people who helped build it.

Start by using the GWC™ tool. Assess whether this loyal leader truly wants, gets, and has the capacity to do the job at its current and future scale. If they lack the capacity, keeping them in that seat is unfair to them and damaging to the team. Remember that cracks at this level appear as canyons to the rest of the organization.

Have an honest, open conversation outside of your normal meetings. Frame the transition around the growth of the company and the changing requirements of the seat. Explain that you value their institutional knowledge and core values alignment, but the current seat requires a different level of capacity.

Offer them a newly defined seat on the Accountability Chart where they can succeed and add massive value without being overwhelmed. Focus on their strengths. Many loyal employees are actually relieved to step out of a high-pressure seat they are struggling to manage. However, you must be prepared for the reality that they might choose to leave. If they do, handle their departure with dignity and generous transition terms, but do not compromise the capability of your leadership team.
