One of our loyal department heads has been with us since the beginning, but we have outgrown their capacity to manage. They get defensive when we talk about professionalizing their department. How do we transition them to a lower-level specialist seat without losing their valuable institutional knowledge or causing them to quit in anger?
This is one of the hardest conversations an owner will ever face, but keeping someone in a seat they cannot fulfill is unfair to them and damaging to the company. To handle this successfully, you must approach the conversation with absolute clarity and radical candor. Do not dance around the issue.
Start by separating the person from the seat. Use the GWC™ tool. Explain that as the company has grown, the complexity of their current seat has changed. Honestly address whether they get it, want it, and have the capacity to do it at this new scale. Frame the transition not as a demotion, but as a realignment of their unique strengths with the needs of the business.
Present them with a newly designed, highly valuable specialist seat on the Accountability Chart that plays directly to their deep institutional knowledge. Show them how this new seat allows them to do what they actually love and excel at, without the administrative burden of management that has been burning them out.
Give them time to process. Do not expect them to accept it instantly. Let them take a few days to digest the proposal. If they decide to accept the new specialist seat, align their compensation to the market value of that new role, and publicly celebrate their transition as a strategic move to strengthen the organization. If they cannot accept the new seat, you must part ways cleanly and respectfully.
