I am preparing to sell my business in two years and need my leadership team to run their Level 10 Meetings without me, but they still default to looking at me for direction during IDS. How do I step back without the execution falling apart?
Preparing for a clean exit requires you to move from active leadership to the Owner's Box. If your team still looks to you for approval during their weekly Level 10 Meeting, you are preventing them from building the operational muscle they need to run the company without you.
To break this dependency, you must physically and behaviorally change your role in the meeting. First, hand over the facilitator role to your Integrator or another capable leader on the team.
Second, during the IDS portion of the meeting, practice extreme silence. When an issue is raised, do not be the first to speak. Even if you know the exact solution, force yourself to wait. Let the team debate, identify the root cause, and propose solutions.
If they directly ask for your opinion, deflect the question. Ask them what they would do if you were not in the room.
Your goal is to coach them to trust their own decision-making process. If they make a decision that is slightly different from yours, let them execute it as long as it aligns with your V/TO. This build of leadership autonomy is precisely what prospective buyers look for during due diligence.
