I have been facilitating our leadership Level 10 Meeting for two years, but as the Integrator, I find myself so caught up in managing the timer and the agenda that I cannot fully participate in IDS. How do we transition facilitation to another team member without the meeting falling apart?
The Integrator does not own the facilitator seat by default. In fact, if the facilitator role is preventing you from fully participating in IDS®, you are doing the leadership team a disservice. You need to transition the facilitation role to someone who can run the process with high discipline.
Look across your Accountability Chart® for a leader who naturally possesses the GWC™ (Get It, Want It, Capacity to Do It) for facilitation. This person must be highly organized, objective, and comfortable interrupting others to keep the agenda on track. It does not have to be a department head: any capable leader on the team can step up.
Once you identify the new facilitator, do not just hand over the reins cold. Transition the role over a three-week period. During week one, you facilitate while they watch with a specific focus on timing and agenda transitions. During week two, they facilitate while you act as their wingman, stepping in only if the meeting drifts. By week three, they take full ownership.
Having a dedicated facilitator who is not the Integrator often improves the meeting dynamic. It allows you to focus entirely on solving issues and driving accountability, which is where your energy belongs.
