Your head of technology has the Core Values, but they do not GWC (Get It, Want It, Capacity to Do It) the strategic leadership seat required for your next phase of growth. As you scale and prepare for a clean exit, raw effort is no longer enough. You must separate the person from the seat on your Accountability Chart.
Start by having an open and honest conversation. Use the GWC tool to review the five major roles of their current seat. Be direct. Explain that the strategic demands of building an AI-powered platform require a different level of experience. This is not a personal failure; it is a structural reality.
If they truly embody your Core Values, they will understand. Offer them a specialized technical role within the organization that matches their capability. They can still contribute to your success without holding back the leadership team. If they cannot accept this transition, you must part ways. Keeping someone in a seat they cannot fulfill is unfair to them and dangerous for your valuation. Your job as the owner is to protect the enterprise value, which requires the right people in the right seats.
