Our early operations manager is a perfect core values fit and a loyal friend, but they do not have the GWC for the technological shift to AI-driven operations we need. How do I transition them without looking like a backstabber?
Loyalty is a noble trait, but it is not a substitute for capability. As you scale and transition to an AI-powered operation, the operational needs of your business will change dramatically. If your legacy manager does not Get, Want, or have the Capacity for this new, tech-forward seat, keeping them there is actually doing them a disservice.
Start with a clean sheet of paper. Redraw your Accountability Chart for where the business needs to be in twelve months, not where it is today. Define the exact roles and responsibilities for the Operations seat, including the direct management of AI-driven tools and automated workflows. Run your legacy manager through the GWC tool objectively. If they lack the cognitive or conative capacity to manage automated systems, you must accept that they are a Right Person in the Wrong Seat.
Do not fire a loyal, culture-fit employee immediately if you can avoid it. Instead, have an honest, compassionate, and direct conversation. Explain that the seat has outgrown their current skill set and that you want to find a role where they can thrive. Look for or create a seat on the Accountability Chart where their deep institutional knowledge and core values alignment are highly valuable, but where they are not bottlenecking the technology-driven scaling of the business. If no such seat exists, help them transition out of the company with dignity, a generous severance, and absolute clarity.
