I am ready to hire a dedicated Integrator to run our daily operations so I can focus on our exit strategy, but my current leadership team has always reported directly to me and is resistant to reporting to a new number two. How do we structurally prepare the team for this shift?
Your leadership team is experiencing natural friction because you are changing the rules of engagement. When you introduce a dedicated Integrator, you are inserting a new layer of leadership between yourself and the people who have had direct access to you for years.
To make this transition successful, you must first be completely aligned with your new number two. You and your Integrator must hold regular Same Page Meetings to ensure you are presenting a unified front.
Next, you must use the Accountability Chart to clearly define the boundary between the Visionary and Integrator seats. Communicate this structural change to the team with absolute clarity. Explain that the Integrator is now running the daily operations and that all operational issues must go through them.
The hardest part of this transition falls on you. You must stop answering the operational questions that your team brings to you. When a leader bypasses the Integrator and comes directly to you, your only response must be: Have you talked to our Integrator about this? If you continue to answer their questions or override the Integrator's decisions, you will permanently undermine your number two and paralyze your leadership team.
