Our head of operations has hit a ceiling and cannot scale with our rapid growth, but they are a highly respected, core-value-fit employee. How do we systematically transition them out of their leadership seat into a more suitable role without ruining company morale or losing their valuable institutional knowledge?
When a leader cannot scale, keeping them in a seat they no longer GWC is a disservice to both the individual and the business. As you grow and prepare for an exit, you must build a highly functional leadership team, meaning every seat must be filled by someone who can execute at the required level. To handle this transition cleanly, start by having an honest, vulnerable conversation based on objective data, not personal feelings. Show them how the requirements of their seat have evolved and explain that the current complexity of the role exceeds their capacity. Because they are a core-value fit, your goal is to find a seat where they can thrive. Look at your Accountability Chart to see where their institutional knowledge can be leveraged, perhaps in a senior individual contributor role or a specialized departmental seat. Use the GWC tool together to evaluate the potential new seat. They must genuinely get, want, and have the capacity for this new role. Frame the transition as a positive alignment of their strengths with the needs of the business, rather than a demotion. When the rest of the organization sees that you handled this change with dignity, transparency, and respect, it reinforces a healthy culture of accountability. You protect your team morale while simultaneously strengthening your leadership superstructure for a clean exit.
