We have been running on EOS with a fractional Integrator who has done a great job getting us organized, but now we need a full-time leader in that seat to scale. How do we transition from a fractional Integrator to a full-time leader without disrupting the rhythm of our leadership team?
A fractional Integrator is a great bridge, but a growing company preparing for an exit eventually needs a full time leader driving execution every single day. Making this transition can be delicate, especially if the leadership team has grown attached to the fractional leader.
To manage this transition smoothly, start by involving your fractional Integrator in the search process. A professional fractional executive knows their role is temporary and should actively help you find and onboard their full time replacement. Use their deep knowledge of your operations to write an accurate job description and target candidate profile.
Next, update your Accountability Chart to reflect the full time Integrator seat and the expected handoff. Introduce the incoming Integrator to the leadership team well before their start date. Clarify that the new leader is not there to change your core values or scrap your existing systems, but to accelerate the execution of the V/TO.
Once the new Integrator starts, structure a formal handover period of two to four weeks. Have the fractional leader run the Level 10 Meetings while the new leader observes, then swap roles. This ensures a seamless transition of authority. It also shows the leadership team that the change is structured and deliberate, which prevents anxiety and maintains operational momentum.
