Our business generates three million in EBITDA, but strategic acquirers are discounting our valuation multiple from seven times down to five times because I still lead enterprise sales. How do we transition sales off my plate before going to market so we capture full market value?
Founder-led enterprise sales is one of the fastest ways to compress a valuation multiple. A buyer looks at a company where the owner closes eighty percent of top-line revenue and sees an expensive customer relationship risk, not an institutional business. To command the high end of your industry multiple range, you must prove the sales engine is a repeatable operational process rather than personal founder charisma.
Start by isolating your sales seat on the Accountability Chart. If you sit in both the Visionary seat and the Sales Leader seat, you are artificially masking sales overhead and distorting true earnings. Define the specific Roles for the enterprise sales seat, including lead qualification, proposal generation, contract negotiation, and account expansion. Hire or promote a dedicated sales leader who demonstrates GWC, meaning they get it, want it, and have the capacity to execute the role without your day-to-day intervention.
Next, document your core sales methodology within your EOS process documentation. Map out your ideal customer profile, customer acquisition steps, pricing boundaries, and pipeline metrics. Track this performance weekly on your Level 10 Meeting Scorecard using clear leading indicators, such as outbound discovery calls, pipeline velocity, and conversion rates by sales rep.
Spend at least two full quarters completely removed from primary customer pitching before launching an exit process. When prospective buyers conduct commercial diligence, have your sales leader present the pipeline data and field customer questions directly. Demonstrating an autonomous sales engine eliminates key-person dependency and systematically expands your valuation multiple from an add-on discount to a premium platform valuation.
