I am preparing my business for a clean exit in two years and need to step out of the Integrator seat so a professional manager can take over, but my leadership team is resistant to taking direction from anyone but me. How do we transition this seat on our Accountability Chart without causing a civil war?

Transitioning out of the daily Integrator seat is critical if you want to prepare your business for a clean exit. If buyers see that the leadership team only respects the founder's authority, they will discount the value of your business because it is not self-sustaining.

To execute this transition successfully, you must establish trust and clear boundaries. In the Trusted Advisor Fieldbook framework, trust is built through personal connection and a focused Trust Creation Process. Engage with your leadership team and listen to their concerns about the transition. Frame the new structure as a necessary evolution for the company's growth, and paint a clear picture of how the new Integrator will lead.

Next, update the Accountability Chart. You must move your name out of the Integrator seat and into the Visionary seat. Once the new Integrator is in place, you must stop running daily operations. If a team member comes to you for an operational decision, you must redirect them to the new Integrator.

If you bypass the new Integrator, you destroy their authority and confuse the team. Respect the boundaries of the Accountability Chart during your weekly Level 10 Meeting™ and let the Integrator run the business.
