To prepare your business for a clean exit, you must transition from founder-led decision-making to system-driven leadership. Your weekly Level 10 Meeting™ is the perfect training ground to shift this authority to your Integrator.
Start by changing your behavior during the IDS® portion of the meeting. As the founder and Visionary, your natural instinct is to immediately jump in with answers when problems are raised. You must actively break this habit.
When an issue is dropped to the IDS® list, force yourself to speak last. Let your Integrator and the rest of the leadership team process the issue first. Watch how they analyze the problem, debate the options, and arrive at a solution.
If the team proposes a path that you disagree with, do not immediately veto it. Instead, ask clarifying questions that guide them to see the potential risks. If the risk is manageable, let them execute their solution, even if it is not exactly how you would have done it. This builds their decision-making muscles and operational confidence.
If an emergency escalation occurs outside of the meeting, do not solve it in isolation. Direct the issue back to the Level 10 Meeting™ list or hand it directly to your Integrator. Make it clear to the team that the Integrator has the final authority on all operational issues.
By systematically stepping back during weekly problem-solving, you prove to potential buyers that the business can operate successfully without your constant intervention.
