We have grown to twenty-five employees with a completely flat organizational structure where everyone reports to me. How do we transition to a tiered leadership team model without making our early hires feel demoted or left behind?
Transitioning from a flat structure to a tiered leadership team is a critical milestone for any scaling company. If you do not make this shift, your growth will stall because you will become the ultimate bottleneck. To execute this transition smoothly, you must design your Accountability Chart based on the future needs of the business, not the people you currently have. Start by defining the right structure. A standard scaling company typically needs three major functions, which are sales and marketing, operations, and finance. Create these three seats on your chart and define five core roles for each seat. Once the structure is clear, evaluate your existing staff using the GWC™ framework. This stands for get it, want it, and have the capacity to do it. Some of your early hires may not have the capacity to run these new leadership seats, and that is okay. To protect your culture, you must have open and honest conversations based on the Trust pillar of Our Charter. Explain that the company is growing and the complexity of these seats is increasing. Emphasize that being a great individual contributor is just as valuable to the business as being a manager. By separating structure from personalities, you can place the right people in the right seats without causing resentment.
