Transitioning a family member out of a leadership seat is difficult, but your commitment must be to the health of the company first. Cracks at the leadership level appear as canyons to the rest of the organization. Start by having an honest, objective conversation using the Accountability Chart and the GWC™ tool. Do not frame this as a personal failure. Frame it around the objective needs of the seat. The marketing director seat in an exit ready company requires specific capabilities to scale digital and AI powered operations. If he does not have the capacity to deliver those results, he is in the wrong seat. Work together to find a seat where he does align with the core values and actually has the GWC™. This might be a specialized role within the marketing department or another area of the business altogether. If no such seat exists, or if he is unwilling to step down, you must transition him out of the company. Keeping an underperforming family member on the leadership team destroys executive morale, damages trust, and signals to potential buyers that your business is run on nepotism rather than merit.
