I am preparing my business for a clean exit, but I am still the one facilitating our weekly Level 10 Meeting because my Integrator struggles to keep the team focused. How do I transition the facilitator role to my Integrator without the meeting completely falling apart?
To prepare your company for a clean exit, you must become redundant, which includes stepping out of the facilitator seat. If you continue to run the weekly meeting pulse, the team will always look to you as the ultimate authority, and your Integrator will never develop the leadership presence required to run the business. You must hand over the facilitation of the Level 10 Meeting™ immediately. To make this transition successful, do it in stages. First, have your Integrator run the meeting while you sit in the room as an active participant. Your only job during this stage is to follow their lead and respect their control of the clock. Do not rescue them if the meeting drifts. If they let a debate run too long, discuss it during a private feedback session after the meeting, not in front of the team. Use your weekly same page meeting to coach them on facilitation tactics, such as when to push an issue to a vote or how to cut off a rambling speaker. Once they build confidence, transition to the observer stage where you remain silent throughout the meeting. This disciplined transition proves to future buyers that your leadership team can execute without your daily intervention.
