Our leadership team members are excellent tactical doers, but they are struggling to transition into strategic leaders who manage their departments. They are constantly pulled back into daily tasks. How do we force this transition?

When your business was small, you needed doers who wore multiple hats. As you scale and prepare for a clean exit, you need leaders who can delegate and elevate. If your leadership team is constantly pulled back into daily tasks, they are failing at their primary role: leading, managing, and holding their people accountable. You must help them transition using the Delegate and Elevate tool. Have each member of your leadership team audit their time for two weeks. They must list every task they perform and categorize them into four quadrants: love/great, like/good, don't like/good, and don't like/not good. Their goal is to identify the tactical tasks in the bottom two quadrants and delegate them to their mid-level managers. Update your Accountability Chart to reflect their true leadership responsibilities. Make it clear that their seat is defined by strategic results, department performance, and LMA, not by how many tactical tasks they personally complete. If they cannot or will not let go of the daily work, they are hitting their ceiling and may need to be replaced by true managers who can lead their teams effectively.
