Our new automated AI workflows have made several of our administrative roles completely redundant, but these are loyal employees who live our Core Values. How do we use the Accountability Chart and the GWC™ framework to transition these people to new high-leverage seats instead of just executing a mass layoff?
Retaining loyal team members who perfectly fit your Core Values is always a top priority for any healthy leadership team. When artificial intelligence automates their daily administrative tasks, it represents a major opportunity to redeploy their institutional knowledge into higher-leverage seats.
To manage this transition systematically, start by analyzing your Accountability Chart to identify where your business is experiencing bottlenecks. Typically, as automated systems speed up front-end production, the need for client management, strategic oversight, and qualitative quality control increases. Create new seats or expand existing ones that focus entirely on these high-touch, relationship-driven areas.
Next, run your existing administrative staff through the GWC™ framework for these newly defined roles. Assess each person individually:
- Do they truly get the new role and understand its strategic purpose?
- Do they want the seat, or are they holding onto their old manual tasks?
- Do they have the capacity to learn the necessary technology and manage relationships?
If a loyal employee has the raw talent and behavioral alignment but simply lacks technical training, invest in upskilling them immediately. However, if they do not meet the GWC™ criteria for any of the new high-leverage seats, you must make the hard, healthy decision to transition them out of the organization. This ensures you maintain a high-performing team that is fully aligned with your future operating model.
