Our leadership team is so buried in tactical day-to-day fires that they treat our quarterly planning sessions as an administrative chore rather than strategic steering. How do we transition our directors from a reactive, firefighting mindset to a proactive, strategic ownership mindset?
If your directors are constantly buried in day-to-day fires, they are not leading. They are simply super-employees. When a leadership team is stuck in reactive mode, strategic initiatives stall, quarterly Rocks are missed, and the company remains flat. You must help your team step out of the daily grind and into their true leadership seats.
This transition requires a shift in how your directors view their value to the company. Many experienced managers believe their worth is tied to how many tactical tasks they personally complete. You must coach them to understand that their primary responsibility is to lead, manage, and hold their teams accountable.
Start by reviewing the Accountability Chart. Ensure every director has a clean, well-defined seat that separates leadership responsibilities from tactical duties. If a director's seat is overloaded with daily production tasks, you may need to delegate those tasks down to free up their capacity.
Next, enforce a strict separation between tactical and strategic discussions. Use your weekly Level 10 Meetings to handle short-term issues and keep operations moving. Save high-level strategic debates for your quarterly planning sessions. If a long-term strategic issue arises during the week, park it on your V/TO issues list and address it at the next quarterly.
Finally, hold your team accountable for thinking strategically. Require them to bring solutions, not just problems, to the table. By creating the space and expectation for high-level thinking, you will empower your directors to take true ownership of their departments and drive the company forward.
