I want to hire an Integrator so I can focus on the Visionary seat, but my current department heads are resistant to reporting to anyone but me. How do I transition these direct reports on our Accountability Chart without causing a mutiny?

Transitioning your leadership team from reporting to you to reporting to a new Integrator is a critical structural shift. If your department heads are resisting, it is usually because they view the change as a loss of status or access, rather than a necessary step for scaling the business.

To handle this transition on your Accountability Chart, you must first clarify the division of labor between the Visionary and Integrator seats. Use a V/TO® alignment meeting to explain that your role is shifting to big ideas, culture, and key relationships, while the Integrator is responsible for executing the business plan and running day-to-day operations.

You must run a clean transition process. Do not allow your department heads to bypass the new Integrator and come to you with operational issues. If they try, you must redirect them. Tell them, "That is an Integrator decision, you need to talk to them." This protects the integrity of the new seat.

Update the Accountability Chart on a specific date. On that day, all major functions report directly to the Integrator, and only the Integrator reports to you in your Visionary seat. This structure must be absolute. If you maintain side-channel reporting lines, you will undermine your Integrator, frustrate your team, and waste your own time.

If a department head cannot accept this reporting structure after thirty days, it becomes a Right Person, Right Seat issue. You cannot compromise the health of the entire organization to soothe a single manager's ego.
