I just hired our first true Integrator but I am struggling to let go of the daily operational decisions. How do I transition control without causing organizational whiplash?
Transitioning from founder-led to integrator-led is the ultimate test of leadership. To succeed, you must move from a position of control to a position of leverage. Start by defining the exact boundaries of your respective seats on the Accountability Chart. As the Visionary, your focus is on big ideas, key relationships, and culture. The Integrator is responsible for executing the business plan and managing the leadership team. To make this work, commit to the Same Page Meeting. Meet weekly, just the two of you, to resolve any misalignment before you bring it to the rest of the team. During this transition, use the Kolbe A Index to understand how your decision-making styles differ. If you are a high Quick Start and your Integrator is a high Follow Thru, recognize that their need for structure is not a rejection of your ideas. It is their way of making your ideas real. Practice John Maxwell's advice on leadership levels. Your goal is to build influence through permission and production, not position. When an operational issue arises, redirect your team to the Integrator. If you bypass the Integrator, you destroy their authority and confuse the team. Give yourself some white space to focus on the long-term strategic horizon. Trust the system, respect the Accountability Chart, and let your Integrator do their job.
