We just hired our first true Integrator to be my number two, but my leadership team is still coming directly to me with their issues out of habit. How do I transition the daily operational authority to my new number two without making them look like a figurehead?

When you hire a professional Integrator™ to run the day-to-day operations, the transition of power is rarely smooth. Out of habit, your leadership team will continue to bypass your new number two and come directly to you for decisions. If you answer their questions or solve their problems, you instantly destroy your new Integrator's authority and turn them into a figurehead.

To fix this, you must establish clear boundaries using Our Charter. The next time a leadership team member comes to you with an operational issue, you must stop them mid-sentence. Ask them if they have run this by the Integrator™. If they have not, send them back to the Integrator's desk. You have to force the reporting lines of the Accountability Chart.

You and your Integrator™ must also practice the Same Page Meeting discipline weekly. This keeps the two of you fully aligned so there is no daylight between your vision and their execution. In public, you must always present a united front. If you disagree with a decision your Integrator™ made, resolve it behind closed doors, never in front of the team.

Your job is to stay in the Owner's Box and focus on vision, strategic relationships, and long-term exit preparation. Let your number two run the weekly Level 10 Meeting™ and manage the leadership team. By stepping back, you empower your Integrator™ to lead and give the business the operational structure it needs to scale.
