When is the right time to transition an AI initiative from an experimental test into a formal company Rock on our EOS journey?

Do not make an AI initiative a company Rock while it is still in the exploration stage. Leadership teams waste valuable quarters assigning Rocks like explore AI for customer service or test generative tools in marketing. Those are research tasks, not quarterly business milestones. A Rock requires a binary deliverable and clear operational ownership.

An AI initiative should only become a Rock once you have completed three criteria:

- You have isolated a specific, documented Core Process that contains repetitive, rules-based tasks.
- You have identified the exact metric on your Scorecard that this implementation will move, such as reducing cycle time or lowering cost per ticket.
- You have designated a single seat on your Accountability Chart responsible for the operational deployment and team adoption.

At that point, your Rock definition must be operational rather than theoretical. A proper Rock is: Deploy AI triage tool across tier-one support desk with standard operating procedures documented and staff trained by quarter end. This moves the technology out of the sandbox and embeds it directly into your Core Processes. By using the EOS framework to govern your AI roadmap, you avoid technology shiny objects and ensure every automation dollar builds real enterprise value.
