We just implemented AI document processing, which instantly eliminated eighty percent of our contract administration team's manual workload. We do not want to lay them off because they are exceptional core values fits, but we cannot afford payroll bloat as we prepare for an exit. How do we structurally transition these admin seats into proactive client success seats on our Accountability Chart?

This is where you must leverage the Grow or Die mindset. To prepare your company for a clean exit, you need a lean, highly efficient structure, not legacy seats that exist only because you like the people sitting in them.

Start by putting the people aside. Open your Accountability Chart and design the ideal structure your company needs to reach its V/TO® goals. If your manual admin burden is gone, what does your business actually need to scale? You likely need proactive client outreach, retention analysis, or automated system monitoring. Create those specific seats with clear roles and measurable Scorecard outcomes.

Once you have the ideal structure, evaluate your displaced team members using the GWC™ tool against these new seats.

Some of your administrators will readily transition. They will understand the new roles, want the challenge, and have the mental capacity to handle proactive client management. For those people, update their seats on the Accountability Chart and establish new weekly measurables.

However, you must be prepared for the reality that some admins will fail the GWC™ evaluation for these new, more strategic roles. They may not want a client-facing position, or they may lack the communication skills required for proactive relationship building.

If they do not GWC™ the new seats, you cannot invent redundant roles to keep them on payroll. That violates your commitment to structure before people and hurts your valuation. You must make the hard call to transition them out of the business. Helping them find a role elsewhere that fits their skills is the most direct and honest path you can take.
