We are ready to promote our operational manager to our first true Integrator seat to free me up, but she is hesitant to take on the full accountability of the role. How do we structure this transition on the Accountability Chart so she succeeds?

Promoting from within to the Integrator seat is a major shift that fails if the candidate does not truly GWC™ the seat. If she is hesitant, it is often because she does not fully understand the scope or fears she lacks the authority to manage her former peers.

To structure this transition successfully, start by mapping out the exact roles of the Integrator seat on your Accountability Chart. Clearly define what she is accountable for, including P&L, execution of the V/TO®, and leading the leadership team.

Do not dump the entire seat on her overnight. Phase the transition over ninety days. In the first thirty days, have her run the Level 10 Meeting™ while you sit in as an observer. In the next thirty days, hand over direct management of one or two department heads. By day ninety, she should fully own the seat.

During this transition, you must actively reinforce her authority. If other managers try to bypass her to get to you, you must redirect them to her seat. If she still lacks the confidence or desire to hold her peers accountable after ninety days, you must make a hard Right Seat call. You cannot force someone to want the Integrator seat.
