Our very first employee has been with us for ten years and is a beloved culture fit, but our growth has completely outpaced their ability to manage people. How do we transition them into an individual contributor seat on the Accountability Chart without humiliating them into resigning?
Moving a loyal culture carrier out of a management seat requires radical candor, zero ambiguity, and profound respect for their contributions. The biggest mistake owners make is delaying the conversation out of fear, which allows the department to deteriorate and forces the employee into daily stress and inevitable failure.
Schedule a private conversation outside the regular Level 10 Meeting™. Frame the discussion around the evolution of the business and the reality of the Accountability Chart. Show them the newly defined five roles of the management seat: leadership, management, accountability (LMA), strategic planning, and performance management. Walk through GWC honestly. In most cases, the employee already knows they struggle with managing people and is secretly miserable carrying the administrative burden.
Present the transition as a reallocation of their authentic talents, not a demotion. Present an individual contributor seat on the chart that focuses exclusively on what they do best, whether that is high-level technical problem solving, master training of junior staff, or handling complex customer accounts. Give that seat five clear accountabilities, distinct measurable outcomes, and prestige within the organization.
Keep their compensation whole if the economics of the business allow it. Let them know how much you value their historical impact and their presence in the culture, while remaining firm that the management seat must be filled by someone who has full GWC for LMA. If you treat them with dignity and relieve their management burden, most loyal employees experience deep relief and thrive in their new focus.
